A Rapid Growth and Its Challenges: An AdD's Success Story

It all started with one of our partners, Kentia Engineering, a leading engineering company with focus on research and development. They were working with an industrial manufacturer experiencing meteoric growth. In just four years, the company had growth the staff by 200%.This rapid success, while impressive, brought with it a series of organisational issues. The company lacked clear internal processes and a defined strategic direction. To make matters worse, the owner would often change project goals, creating confusion and misalignment within the teams. While the employees were motivated by the potential for growth, the lack of structure was a major obstacle.The industrial manufacturer, who was the client of Kentia, our partner, also had supply chain problems. They came from a smaller company that had now become their trusted supplier, but the relationship between them, and with other suppliers, was confused and poorly structured.The situation was critical: the lack of processes, communication, and resources threatened the company's ability to launch its product on time and pass a crucial audit. Our partner, in their role as an advisor in cibersecurity, understood that the underlying problem was not just technical, but one of management. It was at this point that they brought us in.

AdD's InterventionWe were invited by Kentia, our trusted partner, for a two-day workshop. Our role was to act as mediators and organisers, with the goal of bringing structure to the chaos.We did not just focus on cybersecurity; we also applied our expertise in project management. Through this intensive workshop, we helped the industrial manufacturer's teams improve their internal communication and strengthen their coordination with all their suppliers, including our partner. The goal was clear: to transform the complexity of their growth into a simple, actionable plan.

The Outcome and Future of the CollaborationAfter the workshop, the result was a clear and concise action plan for the next steps. Weak points were identified, responsibilities were assigned for each task, and concrete deadlines were established. For the first time in a long time, the end-client had a clear vision of how to achieve their goal.The industrial manufacturing company was extremely satisfied. We not only managed to improve their relationship with their supplier in cybersecurity (our partner) but also helped them optimise their management with the rest of their suppliers.The success was so significant that, although they had not planned to celebrate the milestone, the industrial manufacturer and their cybersecurity advisor have confirmed a collaboration for several years. This is tangible proof that trust and clarity in project management are the foundation of lasting commercial relationships.

Se identificaron los puntos débiles, se asignaron responsables para cada tarea y se establecieron plazos concretos. Por primera vez en mucho tiempo, el cliente final tuvo una visión clara de cómo alcanzar su objetivo.La empresa fabricante industrial quedó muy satisfecha. No solo conseguimos mejorar su relación con Kentia, su proveedor y nuestro asociado, sino que también los ayudamos a optimizar su gestión con el resto de sus proveedores.El éxito fue tan contundente que, aunque no tenían planeado celebrar el hito, el fabricante industrial y su proveedor de asesoramiento en ciberseguridad han confirmado una colaboración de varios años más. Organizing Chaos: The True Role of a Project Manager

Let’s face it: every project is chaotic, this is a fact ! There are changing priorities, unexpected problems, and updates that make even the most detailed plans feel shaky at times. But here is the catch: the chaos is not the enemy but, actually, a very important part of the project. Moreover, the real job of the project manager is no other than to embrace that chaos, organize it, and pull results from it.Chaos in project management comes from everywhere: changing requirements, limited resources, updated timelines, and unforeseen risks. Projects rarely follow perfectly the given plan, and frankly, that is what makes them exciting! This is also the reason why project managers are not just planners but rather problem solvers.Your job as a project manager is not about controlling every single detail (that is unrealistic!) but organizing the unpredictability, and motivate the team to reach success.

How do you bring order into chaos?In order to organize the mess while keeping everyone focused on the end goal, you will need to set clear goals that provide focus and direction, so even when the ground shakes beneath you, knowing where you all are headed keeps everyone aligned and working as a team.Flexibility is key here: in a dynamic environment, rigid structures can break under pressure, so you must know where agility comes in, being able to adapt while keeping the end goal in sight. Clear communication is another critical tool, since regular updates and transparent conversations help you avoid confusions that usually bring only frustration. However, when everyone is informed and everyone knows the next steps, the disorder becomes manageable.On the other hand, you must somehow be able to expect the unexpected with the help of risk management methodologies and experience. Remember that it is not just about identifying risks but also about preparing the team to act quickly, simple and confidently when (and, if you are lucky, sometimes even before) those risks become reality.Of course, no project manager can manage chaos alone: delegating tasks and trusting the team to handle their responsibilities is a crucial part of reducing bottlenecks. When each member of the team owns their part of the activities in an autonomous way, this spreads the load, making chaos more manageable for everyone.

How do you deliver outcomes in the midst of chaos?At the end of the day, the real measure of a project manager is how well you can deliver results. Below a summary of tools we usually use to progress:

  • Prioritize What Matters: Not every fire needs to be put out immediately. One of the key skills to master is knowing which issues deserve immediate attention and which ones can wait; so focusing on what the bottleneck ensures progress.

  • Break It Down: Chaos often feels overwhelming when problems seem too big. Breaking tasks down into smaller, manageable pieces keeps the team moving forward, and each small victory builds momentum.

  • Celebrate Wins: Do not wait until the end to celebrate. Recognizing milestones along the way keeps morale high and reminds the team that progress is being made, even if it is in small steps.

  • Adapt and Learn: Chaos is also an opportunity to learn. When something does not go as planned, adapt, improve processes, refine the plan, and use the lessons to improve the project. Flexibility is key here !

The Project Manager: a conductor of controlled chaosThe beauty of project management is that you are not here to control the chaos but to use it, turning what might feel like disorganization into progress, ensuring that all the pieces come together as a puzzle. Your real success lies in how well you guide the teams through unpredictability and complexity while keeping them focused on the results.Project Managers shape the unpredictability, work on solving problems, and lead with adaptability.

On the Ground in Bilbao: Inside BeGas Motor

Here is the thing about a production line: you cannot really understand it from a distance. The Silent Stakeholder: How Currency Exchange Can Wipe Out Your Project Margin

In international projects, we obsess over the "Iron Triangle": Scope, Schedule, and Cost. We track every man-hour, negotiate every supplier contract, and monitor every milestone.But there is a "Silent Stakeholder" in every cross-border initiative that can turn a successful delivery into a financial failure, even if you deliver on time and under budget: Foreign Exchange (FX) Risk.If you are managing projects across borders, ignoring currency fluctuation is not just an oversight; it is a strategic error.Receivables vs. PayablesWhen you operate locally, a Euro is a Euro (or a dollar is a dollar). Internationally, the ground is constantly shifting beneath your feet. This risk attacks your project from two directions:1. The Receivables
You sign a contract to deliver a factory abroad. The client pays you in their own currency upon completion in 12 months.
> Risk: If the local currency depreciates against your home currency (e.g., Euro) during that year, the 1M€ value you booked at kickoff might only be worth 900k€ when the cash actually lands in your account. You delivered the project perfectly, but your revenue just shrank by 10% due to market forces.2. The Payables
Your project is based in Germany, but your critical technology supplier is in Mexico. You budgeted for the equipment in EUR based on the exchange rate at the project start.
> Risk: If the Peso strengthens against the Euro before you pay the invoice, your procurement costs skyrocket. You are now paying "more" for the exact same equipment.The erosion of marginsTaking a practical look, a simplified example to see how this destroys margins.- Project Value: 1.000.000€
- Estimated Cost: 850.000€
- Projected Margin: 15% (150.000€).
Now, imagine 40% of your costs are for materials imported from a supplier requiring payment in USD.
If the USD strengthens by just 10% against the Euro during the project lifecycle:
- Your material costs increase unexpectedly.
- Your total cost base rises.
- That healthy 15% margin can easily drop to single digits (or zero) without a single operational mistake on the site.
How you can mitigate the riskAs leaders, we cannot simply hope the market stays stable. We must engineer financial resilience into the plan just as the technical resilience into the product is incorporated.Here are three ways to protect your margin:- Try to match the currency of your income with the currency of your expenses. If you are getting paid in EUR, try to negotiate contracts with your major suppliers in EUR, regardless of where they are located. This passes the risk down the supply chain.
- In long-term contracts, include fluctuation clauses. If the exchange rate moves beyond a certain threshold (e.g., +/- 5%), the contract price creates a trigger for renegotiation or automatic adjustment.
- Work with your finance department to lock in exchange rates (Forward Contracts) at the start of the project. This costs money (a premium), but it buys certainty.
The TakeawayFinancial literacy is a core management skill. You cannot lead an international portfolio if you treat currency exchange as an "accounting problem." It is an operational reality.Don't let the markets dictate your success. Why Optimizing One Part Can Break the Whole System

In both engineering and business strategy, there is a dangerous temptation: Local optimization.We see a friction point in one department, one project, or one specific machine, and we obsess over fixing it in isolation. We make that specific gear spin faster. We push that one sales team to double their numbers. But this isolated improvement does not always bring the expected outcome, does it?There is one principle to take into account here:
"Optimizing a part can damage the whole system"
It comes from Reliability Centered Maintenance (RCM). While RCM is traditionally used to keep complex industrial assets running, it might also be considered as one of the most effective mental models for organizational leadership.Here is how to apply the "Systems View" of RCM to your business strategy.1. Context is King (Define the Function)
In the RCM cycle, you cannot maintain an asset until you define exactly what it is supposed to do.
In business, we often skip this. We try to "optimize" a team without asking how their increased output affects the downstream flow. If you optimize Marketing to generate 1.000 leads, but Operations can only onboard 500 clients, you have not created efficiency: You have created a bottleneck.The Leadership shift: Before greenlighting an optimization project, the following question might save an important amount of resources: Does maximizing this metric support the overall system, or does it stress-test a weaker link elsewhere?2. Radical Honesty About Risk (Failure Modes)
How exactly could this break, and what is the root cause?
In the boardroom, we often settle for optimism. In engineering, optimism is a liability. When scaling a business unit or entering a new market, we must identify the root causes of potential failure, and not just the symptoms.Symptom: "We missed the deadline."Root Cause: We optimized for feature quantity (Development) rather than integration stability (QA).3. Strategy is a Loop, Not a Line
The RCM shows a circle for a reason. After implemeting and reviewing iy, you must get right back to Step 1.
A static strategy is a dead strategy. The market changes, technology shifts, and your internal capabilities evolve. The "maintenance strategy" for your business must be reviewed constantly. What worked to get you from A to B will likely be the exact mechanism that breaks your system when you try to reach C.The Bottom Line
True reliability (whether in a robotic arm on a production line or in an international expansion plan) never comes from looking at the squeaky wheel in isolation. It comes from looking at the whole.
Our challenge: Look at your current "problem child" project or department and not focus on just fixing the part but optimizing the whole system.
